Leading Digital Transformation

This case highlights how transitioning from an electronic CTMS to a fully digital CTMS integrated with a digital eTMF shifted oversight from manual checks to automated workflows. Many end-users across roles struggled to understand and trust the system’s ability to deliver reliable oversights. The case was resolved using our three-step approach:

Define the challenge with precision.

Problem Statement: End-users questioned whether the digitalized way of working could ensure timely, quality deliverables.

Root cause

  • End-users did not fully understand how digital data flow interacted with downstream parameters, making it difficult to trust automated outputs.
  • Shifting from manual folder-based document handling to digital document classification and automated quality control was perceived as a loss of control and oversight.

Root Cause Learning

  • Adoption varies, while some embrace digital change quickly, most users require time and visible evidence of success before trust builds.
  • Peer-led reassurance and practical experience are powerful complements to formal training.

Scope

  • Bridge the hands-on learning gap through real-time peer-to-peer support.
  • Feed peer learnings into optimized training and support material.

Resolution scenario

  • Establish a Digital Adoption Team of fast-adopting peers across roles.
  • Capture peer-to-peer learnings to optimize training content and system adjustments.

Develop tailored, compliant solutions.

  • Define peer-to-peer liaison needs across user roles.
  • Select fast adopters to form the Digital Adoption Team.
  • Set evaluation timelines for digital adoption progress, training updates, and system improvements.

Deploy training, oversight, and anchoring.

  • Launch the team and communicate the ad hoc peer-to-peer support concept.
  • Collect learnings early to refine training and define turnaround standards for updates.
  • Anchoring and handover.
    • Monitor adoption progress and define a support end-date.
    • Ensure contingency plans for peers moving to other assignments.
    • Capture best practices for future large-scale system changes.
    • Transition long-term ownership to process owners.

Impact

  • Accelerated adoption of digital workflows by combining structured training with real-time peer reassurance.
  • Improved trust in automated oversight parameters across end-user roles.
  • Delivered a scalable adoption model for future digital transformations.
